As AI moves from experimentation to everyday work in higher education, the next challenge is not adoption. It is coordination. How do you support AI consistently across units with very different cultures, disciplines, and levels of readiness? This session shares how one research university built a distributed AI support ecosystem connecting central IT, its largest academic divisions (sciences, social sciences, humanities, and engineering), a residential college, and a research library. Each presenter reveals what worked, what didn’t, and how cross-unit coordination accelerated progress that isolated efforts could not. Attendees will leave with a maturity model to assess their institution’s AI support readiness and a design canvas for mapping roles, gaps, and next steps.
